People make decisions under uncertainty every day—how likely is a risk? How frequently does a problem occur? The intuitive assumption is that such judgments are based on objective data or systematic analysis. Yet people often rely on what spontaneously comes to mind, leading to sometimes dramatic distortions. The question is: What logic do people use to estimate probabilities? What mental shortcuts do they employ—and what does the evidence tell us?
Studies
The Letter Experiment
In 1973, Amos Tversky and Daniel Kahneman conducted an elegant experiment on availability at Hebrew University. They asked 152 subjects: "Are there more words in English that begin with K, or more words that have K in the third position?" Participants were asked to estimate spontaneously. The result was clear: 69% estimated there were more words beginning with K. The reality is exactly the opposite: there are about twice as many words with K in the third position (kitchen, acknowledge). The remarkable finding: people confuse ease of retrieval with frequency. Words beginning with K (king, know, keep) come to mind more easily, so they are judged to be more frequent—even though this is objectively false.
The Assertiveness Experiment
In 1991, Norbert Schwarz and his colleagues at the University of Heidelberg tested a surprising variant of the availability heuristic. They asked 44 students to rate their own assertiveness—but only after writing down either 6 or 12 situations in which they had been assertive. The intuitive expectation was that those who named more examples would consider themselves more assertive. The opposite occurred: Those who had to name 6 examples (easy) rated themselves as more assertive than those who had to find 12 examples (difficult). The average score on a 10-point scale was 6.3 versus 5.2—a significant difference. The revolutionary finding: It's not the number of examples that counts, but the ease of retrieval. Difficulty is interpreted as a signal: "If I can hardly think of any examples, I'm probably not particularly assertive."
Fewer examples = more self-confidence
In 1991, Norbert Schwarz and his team conducted a groundbreaking experiment on the availability heuristic. They randomly divided 48 students into two groups: one was asked to recall 6 examples of confident behavior from their lives, while the other was asked to recall 12 examples. Afterward, all participants rated their own self-confidence. The surprising result: the 6-example group rated themselves as significantly more confident than the 12-example group. The reason: those who only needed to generate 6 examples found the task effortless and interpreted this ease as evidence of high self-confidence. The difficulty of retrieval proved more influential than the actual content of the memories.
Many arguments harm the product rating
In a second condition of the same study by Schwarz et al. (1991), BMW owners were asked to list either 6 or 12 advantages of their car. The result was paradoxical: The group listing 12 advantages subsequently rated their car more negatively—despite having objectively identified more positive aspects. Crucially, by the time participants reached advantages 10, 11, and 12, they had to struggle. This retrieval difficulty was unconsciously interpreted as metacognitive information: 'If I can barely think of advantages, my car can't be that great.' The perceived effort overshadowed the actual content.
Many risk factors lower perceived risk
Alexander Rothman and Norbert Schwarz (1998) investigated this effect in the context of health risks. They asked participants to list either 3 or 8 risk factors for heart disease from memory. The counterintuitive result: those who had to name 8 factors estimated their personal heart attack risk as lower. Participants interpreted the difficulty of recall as a signal: "If I can barely think of any risks, the danger can't be that great." This finding demonstrates that too many warnings in health campaigns can backfire.
Principle
Which principle for Customer Experience Design can be derived from this? The Availability Heuristic shows that customer decisions are shaped less by objective probabilities than by the mental accessibility of relevant examples. Companies must therefore actively manage which experiences and information are easy for customers to recall—as these significantly influence risk perception and purchase intent. This becomes particularly critical with rare but emotionally charged negative experiences, which can exert disproportionate influence on brand perception due to their high memorability. The principle works best when positive reference experiences are systematically reinforced and negative isolated incidents are placed in proper context through transparent communication. The following guidelines show how to implement this principle in practice.
Guidelines
Tell success stories in concrete terms
Instead of citing abstract success rates ('98% customer satisfaction'), tell concrete stories of satisfied customers with names, details, and images. These become mentally available and shape expectations more powerfully than any statistic. For example: Rather than '10,000 successful projects', use 'How Maria scaled her startup in 6 months—with our tool'.
Put worst-case scenarios into perspective
When customers are aware of horror stories from the media ("data breach at provider X"), proactively address these concerns and provide context to put them in perspective: "The widely publicized case involved a provider without ISO certification. In 15 years, there have been zero comparable incidents among certified providers." The mental availability of the negative case is neutralized through this contextualization.
Make competitive advantages difficult to replicate
Ask customers to name MANY advantages of your competition ('Name 10 reasons to choose provider X'). The difficulty of retrieval becomes a signal: 'If I can barely think of anything, they probably aren't that good.' Conversely, for your own offering, communicate only 2-3 clear advantages—these are easily remembered and therefore feel more convincing.
Visualizing the risks of inaction
The greatest risk is often inaction – but this remains mentally invisible because it lacks dramatic examples. Make it concrete: 'Imagine that in six months, your main competitor has launched this solution, and you're explaining to your CEO why you waited.' Concrete scenarios become mentally accessible and reshape risk perception.
Few reasons instead of many
Request fewer, simple answers instead of many complex ones. Ease of responding generates positive evaluations, while difficulty results in doubt and negative assessments. The mental effort required transfers directly to how people evaluate your product or company. The following examples illustrate this guideline:
- Testimonial-Requests: 'Name one reason why you would recommend us' generates better ratings than 'Name five reasons'. The ease of providing one reason transfers to the overall rating.
- Feature-Listen: Instead of listing 20 features, display the three most important ones prominently. The ease of grasping three signals: 'This is manageable and good.'
Consciously create a highlight
Rather than optimizing every touchpoint equally, focus on creating one exceptional moment—ideally at first contact. This intensely positive peak experience becomes easily memorable and overshadows all other interactions. A handful of unforgettable highlights deliver more value than numerous mediocre touchpoints. The following examples illustrate this guideline:
- Disney World: Mickey Mouse stands at the exit and personally bids farewell to the children. The final moment becomes a magical highlight – and shapes the entire memory of the visit.
- Ritz-Carlton: Employees are empowered to spend up to $2,000 per guest to create 'wow moments.' A single outstanding moment outshines average experiences.
