Behavioral changes often seem impossibly large. The intuitive assumption is that people must immediately understand the goal and deliver full performance. Yet customers struggle with complex products, abandon onboarding processes, and fail to use features. The question is: How can complex behaviors be systematically developed? What role do intermediate steps and successive approximation play—and what evidence supports this approach?
Studies
The Pigeon Experiment
B.F. Skinner conducted the foundational experiment on shaping at Harvard University in 1948. He placed hungry pigeons in a box and rewarded them with food—but not for any predefined behavior. Instead, he gradually reinforced each movement toward a target behavior, such as raising their head. Initially, food was given for any minimal upward head movement, then only for more pronounced movements, and finally only when the head reached a certain height. The remarkable result: Within minutes, the pigeons displayed complex behaviors—turns, head bobs, circular movements—that they would never have shown spontaneously. Skinner had not rewarded the final behavior but rather each step toward it. The principle: Complex behavior emerges through successive approximation, not by waiting for perfection.
Duolingo's Shaping Mechanism
Luis von Ahn and his team at Duolingo documented in 2016 how shaping works in language learning. They analyzed data from over 300,000 users. Rather than immediately demanding complete sentences, the app began with the simplest tasks: listening to and repeating individual words. The next level involved matching words to images, followed by translating simple sentences with word suggestions. Only later did users progress to free translation of entire paragraphs. Every small success was reinforced with visual rewards, points, and success messages. The result: the completion rate reached 73% for users who progressed through the graduated system, compared to 12% for traditional language courses that immediately demanded full competency. The crucial difference: Duolingo rewarded every measurable step of progress rather than only the correct translation of complex sentences. Average learning time per user increased from 34 to 127 minutes per week.
The Coffee Card Experiment
In 2006, Ran Kivetz, Oleg Urminsky, and Yuhuang Zheng conducted an elegant field experiment at Columbia University. They gave 300 café customers stamp cards: some needed 10 stamps for a free coffee, starting from zero. Others needed 12 stamps but received 2 bonus stamps upfront—objectively the same requirement. The surprising result: customers with pre-stamped cards returned 20% more frequently and completed their 10 stamps in an average of 15.6 days versus 20.8 days. This apparent head start—though illusory—measurably increased motivation. The goal-gradient effect became even more pronounced over time: as customers approached their free coffee, the intervals between visits grew progressively shorter.
The LinkedIn Profile Study
Josh Elman, then a Product Manager at LinkedIn, tested various onboarding variants with over 100,000 new users in 2010. One group saw only the prompt "Complete your profile." The experimental group received a progress bar that started at 20% (name and email already entered) and displayed five concrete next steps: upload photo (+15%), enter career history (+20%), and so on. The result was dramatic: the completion rate increased from 12% to 37%—a threefold improvement. The remarkable part: the initial 20% progress was pure illusion; this data consisted of required fields already completed during registration. Yet the visual signal alone—"You've already started"—fundamentally changed behavior. LinkedIn subsequently introduced the Profile Strength Meter, which to this day guides millions of users through small achievement steps toward completing their profiles.

Which principle for Customer Experience Design can be derived from this? The shaping principle demonstrates that sustainable behavior change occurs not by demanding large leaps, but through the systematic reinforcement of even the smallest progress in the desired direction. In customer experience, this means breaking down complex goals—such as customer loyalty or product adoption—into manageable micro-successes and acknowledging each step, whether through feedback, rewards, or positive reinforcement. This approach is particularly effective with new or uncertain customers who need to gradually familiarize themselves with a product or brand, though it is less critical for already motivated users. However, the principle only works when the rewards are authentic and the steps genuinely lead to the desired end result. The following guidelines show how this principle can be implemented in practice.
Guidelines
Breaking down onboarding into micro-successes
Break down complex onboarding processes into minimal success experiences. Instead of presenting "Set up your account" as a single task with 8 steps, reward each individual step with visual confirmation, progress indicators, and positive reinforcement. For example: "Profile created! ✓ You're ready to go." Even though 7 more steps remain, the user has already experienced success and built momentum. Each micro-success increases the likelihood of completing the next step.
Progressive Feature Unlocking
Don't reveal all features at once—unlock them progressively. Begin with the product's simplest use case. Once users master that, introduce the next feature: "You've created 5 documents. New: Share them with your team now." Then the next: "You've shared 3 times. New: Set access permissions." Each new capability builds on the previous one. Users aren't overwhelmed by complexity but grow gradually into full product mastery.
Staggered success notifications
Define intermediate milestones before reaching the actual goal and celebrate them visibly. Instead of only acknowledging "Project completed" at 100%, include: "First task completed!" after the first one, "You're in the flow!" after three, and "Halfway there!" at 50%. Each message serves as reinforcement, maintaining motivation throughout lengthy processes. This is particularly important for tasks spanning weeks or months: without intermediate successes, engagement drops off. With them, it remains stable.
Adaptive Difficulty Levels
Adjust requirements based on demonstrated competence. Once a user successfully completes a task three times, incrementally increase complexity or reduce assistance. Critical: The increase must be imperceptible—5-10%, not 50%. If difficulties emerge, return to the previous level. This keeps every user in their zone of proximal development. The system builds competence rather than assuming it.
Never start progress bars at zero
Never start progress bars at zero Pre-fill initial progress with already completed steps—even if they were mandatory. A user who has just completed their first login shouldn't see 0% but rather 15-20%. This immediately creates the feeling of "I've already achieved something" and activates the goal-gradient effect. LinkedIn's data demonstrates that this psychological head start triples completion rates.
Name the next concrete step
Instead of "Complete your profile," show "Upload a photo (+15% profile strength)." Instead of "Complete your order," show "Select your payment method (Step 2 of 3)." Concrete, specific micro-goals make progress tangible and reduce cognitive load. Users know exactly what to do next and can see the value of each individual step.
Make every progress immediately visible
Use progress bars, checklists with checkmarks, percentage displays, and level systems. Every completed action must trigger immediate visual feedback. For multi-step processes, show both overall and step-by-step progress (for example, "Step 2 of 5 completed – 40% done"). Making progress visible activates the brain's reward system and motivates users to take the next step.
Break into 3-7 achievable steps
Too few steps (1-2) offer no intermediate motivation. Too many (more than 10) overwhelm and feel exhausting. The optimal number is 3-7 steps: manageable enough to make the goal tangible, yet sufficient to provide intermediate successes that sustain motivation. Each step should take 1-5 minutes to complete—short enough to deliver quick wins, yet long enough to feel meaningful.
